The four minutes opened with the data sources, then the cleaning, then the model choice, then the caveats — and reached the actual finding on the last slide, to a room that had stopped listening two slides earlier. The work was right. The recommendation was sound. It changed nothing, because it arrived after the audience had already decided they were lost. This module is about the opposite habit: leading with the answer, so the finding lands in the first ten seconds and everything after it is support, not suspense.

Step 1 / 5The method is not the message

The instinct of a careful analyst is to show the work: here is the data, here is what I did, here is what I found — in that order, because that is the order it happened in. But an audience does not want to re-live your analysis; they want the conclusion, and then just enough method to trust it. Leading with the method makes the listener hold every detail in suspense, not knowing which parts matter, until the payoff finally arrives. By then their attention is spent.

Why it matters — A presentation is not a proof written for a referee; it is an argument built for a decision-maker who will give you a fraction of their attention. Put the finding first and every subsequent slide has a job — it either supports the claim already on the table or it is cut. Put the method first and the audience carries an unresolved question through the whole talk, spending attention on suspense instead of judgement. The order that respects the audience is the reverse of the order the work was done in: answer, then evidence, then caveats. This is the single highest-leverage habit in the pillar, because it costs nothing and it is the difference between a finding that is heard and one that is merely delivered.

🗣️ From a linguist's perspective: The lede, not the build-up
A journalist does not open a news story with the history of the beat and the interviews conducted; they open with the news — the one sentence a reader would repeat to a colleague — and the supporting detail follows in descending order of importance. Burying the lede is a named failure in that craft precisely because it wastes the reader's first, most valuable seconds. A slide deck has a lede too, and the same rule: the finding is the headline, not the reveal at the end.
